Gauntlet Loop

Simple Definition

A Gauntlet Loop is a builder-critic workflow: one part of the system produces work, an independent critic agent evaluates it against a defined quality bar, and the work gets revised and re-checked until it passes or the process runs out of attempts.

The Typical Flow

reference and criteria, builder produces work, critic evaluates it, revision, critic evaluates again, pass or stop

The “gauntlet” framing is deliberate: the work has to survive repeated, independent scrutiny rather than clearing a single, one-time check.

What Makes This Different From Ordinary Self-Review

Three things separate a real Gauntlet Loop from a model glancing back at its own output:

  • Defined success criteria, decided before the work starts, not judged loosely afterward
  • Independent criticism, ideally from a separate context or a different model, not the same pass that produced the work
  • A limited retry count, so the loop can’t run forever without ever reaching a decision

Example

A team building a landing page has one AI pass write the copy, then a separate critic pass check it against specific criteria: does it match brand voice, are the claims supportable, is the CTA clear, is it under the target word count. If the critic finds a real gap, the builder revises and the critic checks again, capped at three rounds before a human steps in.
